My career has run across four retail formats — big box at Walmart, grocery at Stop & Shop and Supervalu, convenience at 7-Eleven, and automotive aftermarket at Advance Auto Parts. The work has looked different in each. The discipline hasn't.

A few things I've learned the hard way:

Figure out what's actually broken before you start fixing it. Most performance problems aren't what they look like on the dashboard. The dashboard tells you what. The people on the floor tell you why. The operators I trust speak both languages fluently.

Build a team that can own the fix without you. A turnaround that depends on one leader isn't a turnaround — it's a temporary fix wearing a turnaround's clothes.

Give people real responsibility before they think they're ready. The opportunity is what creates the capability. I've watched more careers get made by being trusted early than by being credentialed correctly.

Across the chapters, that's been the consistent thread. The scale has varied: 670+ stores and $3.2B at 7-Eleven, 67 stores and $2B+ at Stop & Shop, enterprise scope across 392 stores and the $15.6B brand, a 500-store / 19-state retail integration through C&S Wholesale Grocers, and most recently a multi-state turnaround in automotive aftermarket that moved the region from underperformer to top-tier operating income in six months. More than $5 billion in career P&L across operating roles.

I now lead Cornerstone Capital and Consulting LLC, where I partner with operators, sponsors, and boards on retail turnarounds, post-merger integration, and the operating discipline that separates retailers who scale from retailers who stall.

This was my entry point into 7-Eleven and the convenience retail format — a deliberate move to expand my operational expertise beyond grocery and big box. The franchise-operator model required a fundamentally different leadership approach: influence without direct authority, coaching over directing, and building alignment through shared incentives rather than corporate mandates.
